The Hidden Rules of Success Higher Education Never Taught

The recent Yale University report on Trust in Higher Education identifies many familiar concerns: rising costs, political tensions, student debt, admissions controversies, and growing skepticism about whether college degrees still prepare students for work and life. All of these matter. But part of the growing disconnect between higher education and public confidence stems from an underlying problem institutions still struggle to name clearly.

We expanded access to college without fully translating the informal rules of success.

For decades, higher education functioned effectively as a bridge into professional environments for a relatively narrow slice of students, many of whom arrived already understanding how those environments  operate. They knew how to ask questions without appearing helpless. They knew how to interpret vague expectations, read situations, and adjust their communication to context. They could prioritize what mattered, recover from mistakes, navigate ambiguity, and move work forward even when instructions were incomplete. Much of this learning never happened in classrooms. It came through observation, conversation, family networks, internships, and early exposure to workplace expectations. Many came from households where the norms of professional life were already visible and routinely modeled.

French sociologist Pierre Bourdieu, who studied how advantage quietly reproduces itself, called this “cultural capital”: the unwritten knowledge, habits, and dispositions that allow people to navigate institutions successfully. Higher education has always depended on it. It just never had to name it.

A college degree, in that context, did more than certify academic achievement. It signaled that a graduate could operate effectively within institutions, communicate professionally, exercise judgment, and function in environments where many expectations were implicit. The signal was not just about what students learned. It was also about what they had already absorbed.

As access to college expanded, a long-hidden problem became harder to ignore. Many students were expected to arrive already understanding the unwritten rules of professional and institutional life, even though those rules had never been systematically taught. American sociologist Annette Lareau has shown how students from different backgrounds are often socialized very differently long before college—some encouraged to question, negotiate, and engage confidently with institutions, others socialized in ways that, while rich in their own strengths, leave them less practiced at the kind of confident institutional navigation many professional environments reward.

Consider two graduates entering the same first job. One grew up around adults who regularly discussed work problems at the dinner table. She watched people negotiate deadlines, improvise solutions, manage expectations, and recover from mistakes. When her supervisor gives incomplete instructions, she makes a reasonable assumption, drafts a plan, and moves forward. The other graduate is equally intelligent and equally motivated, but has had far less exposure to professional environments where ambiguity is normal and initiative is expected. Faced with incomplete instructions, he hesitates. He seeks reassurance before proceeding. He waits to be certain before beginning. One appears “proactive.” The other appears “unprepared.” But what employers often interpret as motivation or professionalism is frequently the product of prior exposure.

Employers increasingly encounter the downstream effects of this mismatch. A recent graduate arrives with strong grades, polished résumés, and the language of academic achievement, yet struggles to produce genuinely useful work. Asked to write a short briefing, they generate prose that sounds formal and intelligent but lacks prioritization, interpretation, practical insight, or a clear sense of what matters most. The work is polished on the surface, but the thinking underneath it is thin.

The reaction is often a kind of exhausted disbelief. Managers begin wondering why simple tasks require repeated clarification, why every decision feels paralyzing, or why work that sounds polished still misses the point. Over time, assignments become smaller, narrower, and more scripted—not because the employee lacks intelligence, but because every ambiguous task generates additional supervision, revision, and follow-up. Instead of easing workload, the new hire tends to increase it.

At the same time, higher education has redesigned learning environments in ways that unintentionally reduce opportunities for students to develop contextual judgment. Most modern courses are now carefully structured with detailed rubrics, step-by-step instructions, scaffolded assignments, clearly sequenced pathways, tightly managed deadlines, and extensive reminders and supports. These are thoughtful, student-centered improvements. They reduce unnecessary confusion and help students persist. But they also remove many of the conditions that define actual workplaces: incomplete information, competing priorities, unclear expectations, interpersonal friction, and the need to act without certainty.

In many classrooms, ambiguity is treated as a design flaw. In most workplaces, it is the job. Employers do not have time to structure work with this kind of detailed instructions and constant clarification. When employees need repeated reassurance before moving forward, the work often becomes harder to delegate than to simply do oneself. To be sure, some workplaces are poorly managed, and not all ambiguity is productive. But many forms of professional work do require judgment under conditions that are evolving, interpersonal, and only partially defined.

Employer frustration with many new graduates is often misdiagnosed as a problem of laziness, entitlement, or declining rigor. It is more accurately understood as a growing disconnect between academic success and workplace readiness. Colleges certify academic achievement, but they do not always consistently cultivate or assess the forms of judgment and independent functioning that many workplaces now demand. That disconnect increasingly appears in employer surveys as well. Organizations such as the National Association of Colleges and Employers (NACE) and Hult have repeatedly found gaps between how prepared graduates believe they are and how employers assess readiness in areas such as communication, problem-solving, and professionalism.

Institutions can debate whether some professional norms are fair or socially constructed. But many workplaces still require employees who can interpret incomplete information, exercise judgment, communicate appropriately across situations, and act with reasonable independence.

Ironically, many students are doing exactly what the system trained them to do. They follow instructions carefully, complete the requirements, and stay on track. In many ways, they succeed precisely by becoming highly responsive to structure. Then they enter workplaces where no one hands them a rubric.

Employer after employer, and mentor after mentor, tells students and early-career employees to “be curious.” What they often mean is: engage actively with the situation in front of you. Ask questions, identify missing information, investigate context, interpret what matters, and think critically about how to move forward.

The importance of these abilities will likely grow in an economy increasingly shaped by artificial intelligence. As AI automates more routine technical and informational work, human value shifts toward judgment, interpretation, adaptability, communication, and the ability to navigate ambiguous and evolving situations.

These capacities are learnable. But they must be practiced. Supporting students should not mean eliminating every form of friction or uncertainty. It should mean helping students build the capacity to navigate them.

Small design shifts can matter. Students might be asked to identify missing information, define the scope of a problem, determine what questions still need to be asked, or revise plans as conditions change. Instead of simply completing a research project, they might propose its direction themselves, explain how they adapted when obstacles emerged, and reflect on what worked, what failed, and what they would do differently next time. We might also evaluate students partly on the quality of the questions they ask, not just the correctness of their answers.

The goal is not to eliminate support. It is to help students function thoughtfully in environments where the rules are often incomplete.

If higher education wants to rebuild public trust, it cannot focus solely on affordability, enrollment, or completion metrics. It must also confront a harder question: what exactly are degrees signaling today?

Content knowledge still matters enormously, as do the civic, intellectual, and human purposes of higher education. But so do the implicit rules that institutions long assumed students already understood. Higher education is losing trust for many of the reasons outlined in the Yale report. But it is also struggling because expanded access requires institutions to make the invisible visible—to explicitly teach, practice, and assess forms of judgment and navigation that were once socially transmitted outside the classroom.

The task now is not to retreat from access, but to adapt to what access truly requires: expanding not only access to college itself, but also access to the unwritten knowledge college long assumed many students already possessed. If institutions can do that, they will not only strengthen public trust, but also become more effective engines of social and economic mobility.
